How do gantt charts work

Gantt charts can be used in managing projects of all sizes and types. These may include building infrastructure like dams, bridges, and highways. They may also include software development and other technologies. Project management tools, such as Microsoft Visio, Project, SharePoint, and Excel, or specialized software, such as Gantto or Matchware, can help in designing Gantt charts.

If the project is about installing new software on a server, the project tasks that require completion are conducting research, selecting a software product, testing the software, and installing it.

A milestone is selecting the software. These tasks appear as vertical lines on the chart. Say the project duration is 40 days. Each task takes 10 days to complete, and each task is dependent on the previous task.

A critical activity is testing the software in the development and test environments. The task start and end dates, duration, and milestones appear as horizontal bars.

The percentage of work completed for each task also is displayed on the horizontal bars. Gantt charts help visualize various tasks and projects that occur simultaneously with an organization, how far along they have progressed.

They are used by management to plan and schedule such projects so that resources can be allocated in the optimal way and that projects that are prioritized can finish before less important ones begin. Henry Gantt was a social scientist and management consultant who also held a degree in mechanical engineering. He worked in the field of scientific management, developing methods to streamline and increase the productivity of corporations and their workforce.

He created the Gantt chart in the s to help supervisors understand the progress of their labor force and to ensure tasks were on schedule. A Gantt chart can vary in complexity and depth, but will always have three key components: activities or tasks that are to be done, running along the y-axis; milestones or progress stages indicated along the x-axis either on the top or bottom of the chart ; and progress bars, denoted as horizontal bars, denoting how far along each task is at any given point.

Create the Gantt chart by loading all information into a project management software tool. Review the schedule and ensure that all schedule risks have been addressed. Check that response plans and schedule contingencies have been included.

A typical way to address schedule contingencies is to add Buffers at the activity level, the project level or both. A Buffer is an activity with no resources or scope to provide additional time and reduce schedule risks. Resource optimization techniques, such as resource smoothing or leveling are used to create realistic schedules. Review and approve the schedule. The approved Gantt chart schedule becomes the schedule baseline. The Gantt chart schedule baseline is the formal document used to execute, monitor and control the project schedule performance.

The project team members were assigned work packages in the Work Breakdown Structure. The respective team members status their work package activities using a disciplined method. Percent complete is simple to use, but can be somewhat subjective.

EVMS, on the other hand, measures schedule performance based on the value of the work accomplished. The actual schedule performance is compared to the planned performance to identify variances. Special attention is applied to the Critical Path activities. The Critical Path is the longest path in the schedule and has zero float.

It is referred to as critical because any delay in a critical path activity results in the same delay in the project end date. The Critical Path is usually colored red when shown in Gantt charts.

If the variance exceeds an established threshold, the project team needs to consider taking either preventive or corrective action. Only if the variance cannot be adequately addressed by these actions should the project team issue a change request to formally change the baseline.

There are a number of techniques available to take actions to address variances. The project team can add Leads or Lags. A Lead is an intentional adjustment to an activity by making the start date earlier than planned. A Lead can be used to accelerate the schedule. However, schedule risk is typically increased. At this point, you can add dates, resources, and progress if the project is already underway.

You can also input any other relevant information you want to track. Using a spreadsheet, you will have to create and format a chart manually. Once your chart is created, remember to update it as things change. Aspects of a good Gantt chart A Gantt chart should include all of the following data points: The project start date The name or description of each project task Resources assigned to each task A start and end date for every task The duration length of every task The relationship between tasks The project end date All tasks should be connected.

There are four types of relations or dependencies to choose from: Finish to Start FS : One task must be completed before the next can start. This relationship is the most common option. Start to Start SS : In this case, several tasks can begin simultaneously. Think of a housing project, for example — once you start putting up the drywall, someone else can begin painting. Finish to Finish FF : In some cases, a task cannot end until the previous one is completed.

For example, the inspection of a house cannot be done until the house is fully built. Start to Finish SF : This is the least common task relationship, where one task cannot end until another is started. Shift work is a good example of this — the employee on the day shift cannot finish until the employee on the evening shift comes in. Download our mobile app for your Android or iOS device.
